2439 Insights from Obon: Time Discount Rate and Effortless Efficiency

 

As we enter the Obon holiday week in Japan—a time when we prepare for the festival of souls—it's a season that allows us to pause and reflect. Obon, traditionally celebrated in early August (and sometimes in late July), is when the souls of our ancestors are believed to return to our world. Amidst this reflective season, I found myself contemplating a powerful concept related to time management and efficiency, inspired by the book Move Fast and Fix Things by Frances Frei and Anne Morriss.

In one of the chapters, the authors present an interesting scenario that illustrates the importance of understanding the time discount rate and the concept of working effortlessly. Imagine you’re standing in line at Starbucks. There are three people ahead of you, and it takes the barista two minutes to process each order, including payment. If you calculate the wait time based on the number of people and the processing time per person, you end up with a total of eight minutes. Mathematically, it looks like this:

Total wait time = Number of ongoing tasks (WIP) × Processing time

Most of us instinctively try to reduce the processing time by pushing ourselves or our teams to work faster. However, as the book suggests, a more effective approach might be to reduce the number of ongoing tasks—essentially, to streamline our workload. This approach is often overlooked but can lead to significant improvements in efficiency.

The authors apply what's known as "Little’s Law" to demonstrate this. By reducing half of the ongoing tasks, the organization in the example was able to accelerate progress significantly. The key takeaway here is that instead of working harder, we should focus on working smarter by managing the workload more effectively.

For example, when trying to respond to emails more quickly, instead of just typing faster, it’s more effective to regularly clear out your inbox and reduce the number of pending tasks. This isn’t about working harder; it’s about working more efficiently.

This principle ties closely to the concept of the time discount rate—a measure of how people value time and tasks. I have a staff member who often loses productivity because he doesn’t manage his time effectively. He tends to focus on the wrong tasks, which leads to missed opportunities—a classic example of a reverse approach to the time discount rate. For those of us who have worked in traditional, large-scale industrial firms, this statement often rings all too true. But what does it mean for those trying to implement change within such entrenched organizations?

When a company has a long history of success, its culture becomes deeply ingrained. This can make introducing new strategies challenging, especially when these strategies require confronting uncomfortable truths—like inefficiencies related to cost and time. It's easy to feel disheartened when these barriers seem insurmountable, and when leadership appears to overlook the root causes or seek out alternative explanations instead.

In my own career, I’ve encountered these cultural barriers in every company I’ve worked for. The frustration and resulting sense of hopelessness were significant factors in my decisions to change jobs. In 2021, I made the decision to pursue an MBA while concurrently working at Yokogawa. It was a challenging time, balancing work demands with the rigorous study schedule, not to mention the financial investment that came from my own pocket. However, the decision to embark on this journey was fueled by my desire to prepare for a startup business, particularly to enhance my accounting knowledge and to measure my skills against classmates who were highly motivated and deeply committed to their careers.

The MBA Experience: Beyond Knowledge and Techniques

When I initially enrolled in the MBA program, my primary goal was to gain practical knowledge and skills that I could directly apply to my entrepreneurial ambitions. However, what I found during and after the program was a wealth of unforeseen outcomes and skill sets that have had a profound impact on my career.

In today's rapidly evolving world, the landscape of project management is undergoing a significant transformation. This shift is characterized by a focus on centralizing certain project activities while localizing and emphasizing the human aspects of project management. By leveraging IT and AI, we can streamline routine tasks, allowing project managers to concentrate on what truly matters: stakeholder engagement and team building.


Centralization for Efficiency

I am currently centralizing various project routing activities within our back-office team. This centralization targets tasks that require hard skills, such as scheduling, resource allocation, and progress tracking. By doing so, we free up project managers to focus on the more nuanced aspects of their roles, such as fostering collaboration and building strong teams.


The Role of Technology

Modern project management tools, particularly those that are agile-oriented and browser-based, have revolutionized how we approach the ten principles of project management. These tools can effectively handle seven out of ten knowledge areas, including:

I am a strong advocate for transitioning from human-driven to IT-driven project management. This transformation not only enhances efficiency but also reduces the immense pressure on project managers who traditionally had to monitor and control every aspect of a project around the clock. 3435 Last Responsible Moment in M&A: A Strategic Approach


In the intricate world of M&A (Mergers and Acquisitions), timing and decision-making are critical. One concept that stands out is the "Last Responsible Moment" (LRM), which emphasizes the strategy of delaying decisions until the cost of not making them outweighs the cost of proceeding. This principle encompasses not only financial costs but also time and opportunity, and it can save potential deals from falling apart due to premature actions.

I recently attended an M&A seminar hosted by Japan Consultant Management to qualify as an M&A advisor. The seminar featured insightful presentations from experienced consultants who shared real-world M&A processes. After passing the examination, participants, including myself, were qualified as M&A advisors.

During an M&A deal, it is easy to focus on due diligence (DD) as a means to uncover the financial health of a company. While financial aspects are critical, DD also encompasses business operations, HR, and other areas. Undoubtedly, DD is essential for mitigating risks and ensuring sound investments.

However, I learned a crucial lesson: the importance of timing in the due diligence process. After identifying a potential match and conducting a preliminary screening, the top management interview should precede extensive due diligence. Previously, I would often request three years of annual reports and begin DD simultaneously with the initial interview. This approach, however, might not be optimal. M&A consultants emphasize the importance of building personal relationships before diving into the numbers.

In my experience, prematurely pushing for detailed financial information can backfire. I recall a particular case where my eagerness to discuss annual performance metrics and negotiate terms too early in the process led to the seller withdrawing from the deal.

Currently, I am engaged in a new M&A deal, applying the lessons learned from the seminar. I have expressed interest in the seller's financial condition and profit records while focusing on maintaining a good relationship. Despite only having two weeks of conversations, this approach has yielded valuable insights and strengthened trust between the seller and me.

The key takeaway is to remember the "Last Responsible Moment." Whether you are on the buyer or seller side, adopting a calm and patient approach during initial interactions can lead to more fruitful outcomes. Diving too early into numerical values and tangible assets may cause you to miss out on understanding the less visible but equally important aspects of a deal.

2433 Embracing Sobriety: My Journey as a W3 Genotype and the Benefits of Being Sober Curious

 

Recently, I underwent genetic testing and discovered that I have the W3 genotype, indicating I possess both the enzymes needed to process alcohol and aldehyde. This categorizes me as someone with a strong tolerance for alcohol. For many years, I drank occasionally, typically during social gatherings and special events. However, everything changed on March 3, 2023.

The Turning Point

On March 4, 2023, I made a significant decision to stop drinking altogether. This choice wasn't easy, considering my genetic predisposition and past drinking habits. However, the benefits I've experienced since then have been transformative and have solidified my commitment to a sober lifestyle.

The Benefits of Sobriety

  1. Improved Sleep Quality
    One of the first changes I noticed was a significant improvement in my sleep quality. Alcohol can disrupt sleep patterns, leading to restless nights and groggy mornings. 2429a: Bridging the Generation Gap: A Father-Son Collaboration in Business

 


As I prepare for our upcoming "Generation Cross-Border" event, I find myself reflecting on a recent experience that perfectly encapsulates the generational differences we aim to explore. This experience involves my son, Kansai, and his journey into the world of business.

The Smart Ring Project

In May, Kansai launched a project to sell OEM-made smart rings using crowdfunding. The launch was successful, acquiring a substantial number of supporters, and we are now gearing up for the delivery scheduled in October. However, before we can reach that milestone, we face several significant challenges—one of the most pressing being the acquisition of a telecommunication permit from the Ministry of Internal Affairs.

The Challenge of Collaboration

Our OEM partner, JJ, is an overseas company with experience in obtaining such permits. While there are alternative agents in Japan, JJ offered a reasonable price, leading Kansai to choose their services. He asked me to review the proposal, and I immediately noticed some concerns: the proposal lacked a clear delivery date, the deliverables were vague, and the payment terms required us to pay the full amount upfront upon placing the purchase order.

I advised Kansai to negotiate these points, emphasizing the importance of clarity and secure payment terms. My perspective, shaped by years of experience, values caution and thoroughness to mitigate risks.

Generational Perspectives in Business

This interaction highlighted a stark contrast in our approaches. Kansai, a member of Generation Z, favors speed and innovation, valuing quick action over detailed scrutiny. My approach, rooted in the values of Generation Y, leans towards careful planning and risk management.

Kansai proposed using PayPal as a risk mitigation tool for the overseas transaction. According to him, PayPal offers reimbursement if the deliverable does not meet the requirements, providing a layer of security in case things go wrong. This was a novel concept for me, as I have always relied on more traditional methods of securing business deals.

A Dialogue of Generations

A few days later, Kansai and I had a candid conversation about our collaboration. Kansai, still a student and working under my company, Growth Unlimited Corporation (GUC), expressed frustration with the perceived delays in decision-making. He mentioned considering starting his own company to have more control and agility.

While I don't intend to intervene in his decisions, I realized that my advice, based on years of experience, might sometimes seem like a hurdle to him. Kansai’s approach, though riskier, is also valid and aligned with the fast-paced nature of modern business. This realization made me reflect on the generational gap between us. While my methods are tried and tested, Kansai’s willingness to embrace new solutions like PayPal demonstrates a different, yet equally valuable, way of navigating business challenges.

17th May: Mariko consulted a specialized doctor and discovered a promising new treatment method.

19th May: She made the decisive move to pursue this treatment for our situation.

23rd May: We received an invitation letter from the general hospital, allowing access to the new process.

27th May: The inspection process began at the hospital.

In less than two weeks, from 17th May to 27th May, Mariko managed to navigate through all necessary steps to start the new treatment process. This swift progression highlights the power of time-discounted actions, as she quickly moved from consultation to initiating the treatment process, achieving her desired outcome in an impressively short timeframe.

Initially, we faced skepticism and incomplete information from media coverage. The sporadic updates provided limited insights into the success stories.
